AI Workflow Redesign
Workshop for Leaders & Teams
Stop adding AI to old processes. Redesign how the work gets done, with your teams in hands-on workshops.
AI workflow redesign means rethinking a process end to end around what AI and people each do best, instead of bolting AI onto existing steps. A good redesign decides which steps AI should automate, which it should augment with a human making the call, and which should stay fully human, then sets the guardrails, roles and measures that make the new workflow work. It is where most of the value from AI is created.
Why it matters
Using AI Is Easy. Redesigning Work Is Where the Value Is.
Most organisations have given people AI tools. Far fewer have changed how work actually flows. That gap explains much of the disappointment with AI returns. In McKinsey's 2026 State of AI survey of 1,719 participants across 97 countries, nearly three-quarters of AI high performers reported fundamentally redesigning workflows, compared with about a quarter of other organisations.
Leaders know this, but few have acted on it. In a General Assembly survey of 651 US and UK leaders, only 38% had reworked team structures and workflows around AI, even though 75% said their teams used AI regularly. And BCG's research shows why it matters: companies leading on AI put around 70% of their effort into people and processes, and only 30% into technology and algorithms.

What Is an AI Workflow?
An AI workflow is a sequence of steps in which AI performs or supports some of the work, such as reading documents, drafting, classifying, predicting or taking actions, while people provide judgement, oversight and accountability. IBM defines AI workflow automation as using AI-powered technologies to automate tasks and streamline activities within an organisation.
What are the four stages of an AI workflow?
There is no single official model, but most business AI workflows follow four stages. Designing each one deliberately is the core of workflow redesign.
| Stage | What happens | Design question for leaders |
|---|---|---|
| 1. Input | A trigger and the data the workflow starts from: an email, a form, a document, a request | Is the input clean, consistent and allowed to be used with AI? |
| 2. AI processing | AI reads, drafts, classifies, predicts or recommends | Which AI task fits this step, and how good does it need to be? |
| 3. Human judgement | A person reviews, decides, approves or handles exceptions | Where must a human decide, and what do they need to decide well? |
| 4. Action and learning | The output is used, results are tracked and the workflow improves | How will we know it works, and who owns improving it? |
Stage model is our own synthesis for leadership workshops.
Our point of view
Workflow Redesign Is a Leadership Decision
Three assumptions that keep AI stuck at the level of personal productivity.
"Just add AI to each step."
Speeding up every step of an old process often just moves the bottleneck. Real gains come from removing steps, merging handoffs and changing who decides what.
"Automate as much as possible."
Full automation is right for some steps and wrong for others. The best workflows deliberately keep judgement, empathy and accountability with people.
"IT or a consultant will redesign it for us."
The people who do the work know where it really breaks. Workflows redesigned with the team get adopted; workflows designed for them often do not.
Our method
Automate, Augment or Keep Human: How We Redesign Workflows
In every workshop, teams break a workflow into steps and place each one on a simple matrix: how repetitive and high-volume the step is, and how much judgement, context or risk it involves.
Automate
Let AI do the step end to end, with monitoring and spot checks. Examples: data extraction, routing, first-line classification.
Augment
AI drafts, analyses or recommends; a person decides. Examples: credit reviews, customer escalations, proposals.
Simplify or remove
Before using AI, ask whether the step needs to exist at all. Many do not.
Keep human
Strategy, sensitive conversations, ethical calls. AI may help prepare; people own it.
Every proposed change is then tested through the 10X Humane AI Lens: is the value real, is this the right use of AI, does it raise people rather than diminish them, and who remains responsible?
Before and after: an illustrative example
The example below is illustrative, based on a common scenario: handling customer complaints in a mid-sized service business.
| Step | Before | After redesign |
|---|---|---|
| Intake | Agent reads every email and logs it manually | Automate: AI reads, categorises and logs each complaint |
| Triage | Supervisor assigns by hand once a day | Automate: AI routes by type and urgency in real time; flags sensitive cases |
| Response | Agent writes each reply from scratch | Augment: AI drafts using policy and history; agent edits and sends |
| Escalations | Handled ad hoc | Keep human: senior agent owns sensitive and high-value cases |
| Weekly report | Supervisor compiles a spreadsheet | Simplify: live dashboard replaces the report; meeting focuses on root causes |
Notice what changed: two steps removed or merged, a clear line on where humans decide, a new role for the supervisor (root causes rather than reporting), and measures that show whether it worked.
Examples
AI Workflow Examples by Business Function
These are common workflows teams redesign in our workshops, showing what AI does and what stays with people.
| Function | Workflow | AI's role | Human's role |
|---|---|---|---|
| Finance | Invoice processing and month-end close | Extract, match and flag exceptions | Resolve exceptions, approve |
| Sales | Account research and proposals | Research, first drafts, pricing options | Strategy, relationships, final offer |
| HR | Recruitment screening and onboarding | Summarise CVs, answer policy questions | Fair selection decisions, welcome and coaching |
| Operations | Demand planning | Forecasts and scenarios | Trade-offs and commitments |
| Customer service | Complaint handling | Triage, routing, draft replies | Empathy, exceptions, escalations |
| Leadership | Monthly business review | Compile data, highlight variances | Interpret, decide, set priorities |
How to Set Up an AI Workflow: Six Steps
- Pick the right workflow. High volume, clear pain and a measurable outcome. Use AI use case prioritization to choose.
- Map the current state. Every step, handoff, delay and decision, with the people who do the work.
- Redesign, don't automate. Remove and merge steps first, then place each remaining step on the automate / augment / keep-human matrix.
- Set guardrails. What data AI may use, where a human must approve, and what happens when AI is wrong.
- Pilot with the team. Run the new workflow on real work for a few weeks, with a baseline to compare against.
- Measure, adjust and scale. Track time, quality, errors and adoption; update roles and training; then extend to similar workflows.
AI Workflow Tools: What Leaders Need to Know
Teams often ask which AI workflow tool is best. The honest answer is that it depends on the workflow, your existing systems and your data rules. Tools fall into four broad groups, and a redesign usually decides the tool, not the other way round.
| Type of tool | Typical examples | Best for |
|---|---|---|
| AI assistants | ChatGPT, Microsoft Copilot, Claude, Gemini | Drafting, analysis and augmenting individual steps |
| Workflow automation platforms | Zapier, Make, n8n, Microsoft Power Automate | Connecting apps and automating multi-step workflows |
| AI built into business software | AI features in CRM, ERP, HR and service platforms | Workflows that live inside one system |
| AI workflow generators and diagram tools | AI flowchart and process-mapping tools | Quickly visualising current and future workflows |
An AI workflow generator can draw a process map in seconds, which is useful in a redesign session. What it cannot do is decide which steps should exist, where people must stay in control, or how roles should change. That is the leadership work our workshops focus on. We are tool-neutral and work with whatever your organisation has approved.
India, Malaysia, Singapore and Asia
AI Workflow Redesign in India and Asia
Across India and Southeast Asia, individual AI use is already high. Microsoft and LinkedIn's 2024 Work Trend Index found that 92% of knowledge workers in India, 88% in Singapore and 84% in Malaysia use AI at work. The opportunity now is to turn that individual use into redesigned team workflows.
This matters most in the region's process-heavy organisations: shared services and global capability centres in India, banks and insurers, government-linked companies, and large groups running finance, HR and customer operations at scale. These are exactly the high-volume workflows where the automate-augment-keep-human approach creates the most value. Redesign also has to be handled with care: BCG found that 41% of workers worry their roles could disappear within a decade, with even greater concern in high-adoption markets such as India. Involving teams in the redesign, and being clear about how roles will change, is part of the method.

Frequently Asked Questions
Common questions about AI workflows and AI workflow redesign.
What is AI workflow redesign?
AI workflow redesign is the process of rethinking a business process end to end around what AI and people each do best. Instead of adding AI to existing steps, teams remove or merge steps, decide which remaining steps AI should automate or augment and which should stay human, and set the guardrails, roles and measures for the new workflow.
What is an AI workflow?
An AI workflow is a sequence of steps in which AI performs or supports some of the work, such as reading documents, drafting, classifying or predicting, while people provide judgement, oversight and accountability. IBM describes AI workflow automation as using AI-powered technologies to automate tasks and streamline activities in an organisation.
What are the four stages of an AI workflow?
Most business AI workflows follow four stages: input (the trigger and data), AI processing (reading, drafting, classifying or predicting), human judgement (review, decisions and exceptions), and action and learning (using the output, tracking results and improving the workflow). There is no single official model.
How do you set up an AI workflow?
Pick a high-volume workflow with clear pain and a measurable outcome, map the current state with the people who do the work, remove unnecessary steps, decide what AI should automate or augment and what stays human, set guardrails, pilot it against a baseline, then measure and scale.
What is the best AI workflow tool?
There is no single best tool. AI assistants such as ChatGPT, Microsoft Copilot, Claude and Gemini suit drafting and analysis; platforms such as Zapier, Make, n8n and Power Automate connect apps and automate multi-step workflows; and many business systems now include AI features. The right choice depends on the workflow, your existing systems and your data rules.
What is an AI workflow generator?
An AI workflow generator is a tool that turns a text description into a process map or flowchart. It is useful for quickly visualising current and future workflows in a redesign session, but it does not decide which steps should exist, where people must stay in control or how roles should change.
Why do workflows need to be redesigned for AI?
Because adding AI to an unchanged process usually moves the bottleneck rather than removing it. McKinsey's 2026 research found that nearly three-quarters of AI high performers had fundamentally redesigned workflows, compared with about a quarter of other organisations.
What are examples of AI workflows?
Common examples include invoice processing and month-end close in finance, account research and proposals in sales, CV screening and onboarding in HR, demand planning in operations, complaint triage and responses in customer service, and preparing monthly business reviews for leadership teams.
Which tasks should AI automate and which should stay human?
High-volume, low-judgement steps such as data extraction and routing are good candidates for automation. High-volume steps that need judgement are best augmented, with AI drafting and a person deciding. Low-volume, high-judgement work such as strategy, sensitive conversations and ethical decisions should stay human.
Who should attend an AI workflow redesign workshop?
Leaders and managers who own a process, together with the people who do the work, and ideally someone from technology or data. Redesign works best when the people closest to the workflow help shape it.
Do you deliver AI workflow redesign workshops internationally?
Yes. 10X AI Leaders delivers instructor-led AI workflow redesign workshops in person for organisations in any country, with live online delivery available where travel isn't practical. We are tool-neutral and work with the AI tools your organisation has approved.
Will redesigning workflows with AI lead to job losses?
Redesign changes roles, and some tasks will disappear. Well-led redesign focuses on removing low-value work, moving people to higher-value work and reskilling where roles change. Involving teams in the redesign and being honest about the impact are essential, since BCG found 41% of workers worry their roles could disappear within a decade.
